Pre-Opening & Operations

The final months before opening decide the first years of operation. We build the pre-opening machine: budget, team, systems and standards, then stay until the hotel runs the way it was planned.

The question NMBR asks

How do a thousand dependencies converge on one fixed date?

The last year before opening · illustrative

Seven pre-opening workstreams shown across the last year before opening: leadership, systems, procurement, people, training, testing and rehearsal. Each starts in its real order, they depend on one another, and all of them converge on one fixed opening night.

01

The date is fixed first

Opening night is set before most of the work begins. It is the one element of the plan that cannot move.

02

The work runs in parallel

Seven workstreams, each someone's full-time job. Leadership starts a year out; rehearsal cannot begin until almost everything else has finished.

03

The work is chained

Training cannot precede hiring. Rehearsal cannot precede training, systems and supplies. A dependency that slips does not move its own deadline; it takes the time of whoever comes next.

04

The calendar compresses

Close to the date there is no slack left to borrow. Whatever is still unresolved arrives on opening night as the guest's first impression.

The date does not move. Everything else must.

The first years of operation are decided in the final months before opening.

Pre-opening is a project inside the project, with its own budget, calendar and failure modes. Hired too early, the team burns money; too late, the opening burns reputation. Systems chosen in haste are operated in regret. And the opening budget itself is routinely underestimated, then quietly raided from FF&E.

We have opened hotels and lived their first hundred days. That is the experience behind our pre-opening planning: a critical path that starts from opening night and works backwards, a hiring curve that matches revenue, and standards that are written for the staff who will actually deliver them.
